The Challenge
A family-owned traditional restaurant facing stiff competition from delivery-only cloud kitchens. Dine-in traffic was down 45% post-pandemic, and they were unsure whether to pivot to a delivery-first model or double down on the dining experience.
Our Solution
Implemented a hybrid strategy: enhanced dine-in experience with live tandoor stations visible to guests, while simultaneously building a strong delivery brand. Created separate menus optimized for each channel. Launched "Tandoor at Home" experience boxes.
The Results
Dine-in revenue recovered to 110% of pre-pandemic levels. Delivery revenue grew to match dine-in. The "Tandoor at Home" kits became a viral success with 2,500+ units sold in the first quarter. Overall revenue doubled.
